The Short Version
A heat pump is one machine that both cools and heats — in summer it works exactly like a high-efficiency air conditioner, and in winter it reverses and pulls heat from the outside air. A furnace only heats, burning gas to generate heat directly, and is paired with a separate AC system for cooling. Dallas winters are mild enough that heat pumps handle the heating load comfortably, which is why they’ve become the more common recommendation for new installs and replacements here.
Backup Heat: The Real Question
The concern we hear most is what happens on the coldest nights of the year. A heat pump’s efficiency drops as outdoor temperatures fall, so most systems installed in Dallas pair the heat pump with backup heat — either electric resistance strips built into the air handler, or in a “dual-fuel” setup, an existing gas furnace that kicks in below a set temperature. For the handful of nights each winter that drop into the 20s, backup heat covers the gap without your ever noticing which mode the system is in. A stand-alone furnace, by contrast, has no such transition to manage — it simply burns gas at the same rate regardless of outdoor temperature.
Ductwork Matters More Than People Expect
Heat pumps typically run longer cycles at a lower output than a furnace, which burns hot and cycles off quickly. That difference in airflow behavior means undersized or leaky ductwork — common in older Dallas homes with 1970s–90s duct systems — can leave a heat pump struggling to deliver even heat to far rooms, even though the same ductwork worked fine with a furnace. If your ducts haven’t been evaluated in years, that’s worth doing before switching to a heat pump, not after.
Operating Cost: It Depends on Your Utility Rates
A heat pump moves heat instead of generating it, so it typically delivers more heating per dollar of electricity than a furnace generates per dollar of gas — but the math flips if your home has an unusually low gas rate or your electric rate is on the high side. When a Furnace Is Still the Right Call
You have cheap gas and a newer, efficient furnace. If your current furnace is under 10 years old and gas rates are favorable, there’s no urgency to switch. Your ductwork isn’t ready. If duct upgrades aren’t in the budget this year, a furnace avoids the airflow mismatch described above. You want the simplest possible system. A furnace paired with a standard AC is a well-understood, simple setup with a long service history in this market.
When a Heat Pump Is the Better Call
Your AC is due for replacement anyway — you’re buying the outdoor unit regardless, so upgrading to a heat pump captures winter savings for a smaller incremental cost. You have an all-electric home with no gas service. You’re adding a room or space the existing system doesn’t reach, where a ductless mini-split heat pump solves both heating and cooling in one piece of equipment.
